X-Market Fit Is Bollocks

Product-market fit is dead. Founder-market fit sucks. Product-investor fit... really, that's a thing?!

Elon Musk said building a company is like "chewing glass and staring into the abyss." He was being very kind. The idea that what you are building is predicated on finding "x-market fit" is bollocks.

It was probably invented by people who have never started and scaled a deep tech company from scratch. Or maybe it was designed to make everyone feel they can be a unicorn overnight. Either way, bad advice got a professional framework.

That was No Name. My alter ego. Frameworks designed to make investors feel they understand founders is so blasé.

Now AI has made it worse. When anyone can build anything in a fraction of the time, the bottleneck is no longer execution. It is the depth of knowledge around your customer's need.

“AI collapses the build. It cannot collapse the knowing.”

Every repositioned enterprise SaaS startup calling itself "deep tech physical AI data compute infrastructure for the future of work and agentic commerce at the edge" is proof that fit-finding has become theater.

Starting and scaling a business is still one of the most difficult things a human being can do. The failure rate sits above 90%. In that context, bad advice is not a minor inefficiency. It is a life cost. You cannot bullshit your way into solving a problem you cannot deeply understand.

Not anymore.

Aristotle wrote: "The best life is devoted to the expression of those qualities of thought and passion that exhibit our rational self-mastery." This is what founder-customer fit embodies. Not a market you have mapped from a distance. A specific, significant customer need you know at the level of felt truth, one you are uniquely equipped to address, and one you cannot be talked out of solving. Reason and passion, held together, under the discipline of what you actually know.

Markets are aggregates. They are abstractions that arrive after behavior already exists. Customers are specific. They are also messy. Their unmet need is pre-structural. It exists before the market has a name. Founder-market fit asks: are you the right person for this space? Founder-customer fit asks something harder: do you know, at a cellular level, what this specific customer cannot get anywhere, and do you know why you are the only person to provide it?

That question has no framework answer. It has a calling.

Building a scientific breakthrough cannot start with a market. It cannot start with a financial goal or a desire for a quick multiple. It starts with you. With what you know, what you have lived adjacent to, what you cannot stop thinking about, and what you are willing to spend three decades building in the specific direction of one customer's unmet need.

Here is what that requires. Seven commitments.

  1. You must know you are the only person to solve this need. Not the best person. The only one.

  2. You must lead with what you can bring, not what the market says it wants. Capabilities-led value is the only kind immune to competition.

  3. You are not entering a market. You must create the market.

  4. They will watch you do triple somersaults. They will call it brilliant. They will tell you they need this today, yesterday. They will sign the term sheet. They will not wire the check. You must actively listen and vigilantly observe who is actually willing to pay for the solution and invest alongside you, not just capital but an equal measure of time. It is never who you initially thought.

  5. When you develop a cost-distribution benefit below the existing incumbent and deliver a superior product, you must maintain the right to set your own price. If you cannot, you do not have a business.

  6. You must resist high post-money valuations until the business is profitable. Your ego on valuation is the most expensive thing you own. Your ego on exceeding your milestones is the most expensive thing you own. Choose wisely.

  7. You must be antifragile.

Above all: your work is a calling. Not a strategy. Not a technology. Not a x-market fit… a calling. That is the only reason you can stay the course when evidence turns against you, when capital becomes difficult, when the market does not yet exist in a form others can easily see, when the chewed glass can’t be spit back out.

Dare I say it: your work has to be for your highest good and the highest good of all. That is not a sentiment. It is the only foundation that holds.
